To reduce manual work with AI, spend the first week listing repetitive tasks and measuring them, pick one high-volume, low-risk workflow, document it step by step, build a supervised version where AI drafts and a person approves, then compare results to your baseline before expanding to the next workflow.
Week 1: Where is your team losing time?
List every task your team repeats weekly, then estimate how often each happens and how long it takes. Ask the people doing the work, not just managers; the real time sinks are often workarounds and side spreadsheets. Note which tasks would be costly if done wrong.
- Shadow one person for an hour per role
- Collect the questions customers ask most
- Note every copy-paste between systems
- Flag tasks that touch money, legal or unhappy customers
Week 2: Which task should you automate first?
Choose the task with the best mix of high frequency, low risk and a clear definition of 'done right.' Write the steps down exactly as they happen today. If you can't describe it clearly, document and simplify the process before automating it. Automating a broken process just makes mistakes faster.
Record a simple baseline: how many times per week, average minutes per task, and current error or delay rate. You'll compare against this later.
Week 3: How do you build a safe first version?
Build a supervised version where AI does the drafting, sorting or data entry and a person approves before anything reaches a customer or system of record. Test it on 30–100 real past examples first. Route uncertain results to a review queue and log everything.
Use the tools you already have where possible. The blueprints show example architectures for common workflows.
Week 4: How do you know it worked?
Run it alongside the old process and compare against your Week 2 baseline: time per task, response time, errors and how often people had to edit the AI's output. Keep it supervised until results are consistently good, then decide whether any part can run without approval.
Then pick the next workflow and repeat. Each one gets faster because the connections and lessons carry over.
